Set Channel Roles Before You Draw Planograms
Facing maps fail when every channel is asked to do the same job. Start with roles.
Planograms are downstream of strategy. If convenience is meant to drive trial and hypermarkets are meant to hold range, the facing logic cannot be identical. Write the role first: what the channel must achieve for the brand in the next quarter.
Roles keep retailer asks honest. You stop requesting endcaps everywhere and start requesting the placements each channel can defend with stock and staff attention.
Once roles are clear, planogram sheets become shorter and field teams stop improvising against conflicting briefings.
Review roles every trade cycle. Channels shift; the document should too.
